3What this role really is

A Director of Customer Quality manages customer satisfaction with product quality and ensures compliance with regulators.

4What you'd actually use

The tools this job runs on, and how well you'd need to know each one.

QMS/EHS Platform (e.g., Intelex, ETQ Reliance, MasterControl) Strategic/Architect

You'll be defining the enterprise-wide data governance for quality, leading platform selection/RFP processes, and architecting integrations with other critical systems (e.g., ERP, MES). You'll understand how to get the most strategic value from these systems.

Statistical Process Control (SPC) Software (e.g., Minitab, JMP) Strategic

You'll set the corporate strategy for SPC implementation, determining which critical processes require statistical monitoring and defending the investment. You'll interpret high-level outputs to guide strategic decisions, not just run the charts yourself.

GRC Platform (e.g., ServiceNow GRC, Archer) Strategic

You'll own the GRC module for Customer Quality, defining the risk appetite framework and ensuring the system architecture supports enterprise compliance objectives. You'll use it to provide assurance to the Board.

Document Control & Collaboration (e.g., SharePoint, Veeva QualityDocs) Strategic

You'll set the enterprise strategy for document control within your business unit, ensuring the platform meets stringent regulatory requirements (e.g., FDA 21 CFR Part 11) and supports efficient collaboration across global teams.

BI & Analytics (e.g., Power BI, Tableau) Strategic

You'll define the key customer quality metrics for the entire business unit, commissioning the development of executive-level dashboards for board reporting and using data to drive strategic decisions and investments.

ERP System Module (e.g., SAP QM, Oracle Cloud SCM Quality) Strategic

You'll work with IT and Operations leadership to architect how the QM module integrates with MES, PLM, and LIMS systems across the business unit, creating a seamless data thread for end-to-end quality visibility and control.

5What you get to decide, and how that grows

Power in a job isn't your title. It's what you're allowed to decide. Here's how it grows as you move up.

The choiceComing in Where you are nowThe step above
Strategic Direction for Customer Quality No authority. Executes tasks defined by others. Proposes minor process improvements within defined guidelines. Designs and recommends significant improvements to specific quality processes or projects.
Major Customer Quality Issue Resolution Logs complaints, gathers data, escalates immediately. Investigates root cause, proposes CAPA, seeks approval from manager. Leads complex investigations, approves CAPA plans, communicates with customer under guidance.
Regulatory Audit Response & Defence Gathers requested documents for an audit. Supports audit responses, explains specific processes to auditors. Prepares sections of audit responses, acts as a subject matter expert for auditors.
Team Hiring & Development None. Provides informal feedback to new joiners. Mentors junior team members, provides input on performance reviews.

6How you'll be judged

The scoreboard, and what is not on it. The hard targets, how often each is actually looked at, and the quiet signals that never reach a dashboard.

Cost of Poor Quality (COPQ) Reduction
This is the total financial hit from quality failures, including things like scrap, rework, warranty claims, and customer returns. We track it closely.
Target · Reduce overall COPQ as a percentage of revenue from 3% to 2.2% within 18 months.

If our revenue is £100M, reducing COPQ from £3M to £2.2M means you've saved us £800,000. That's real money.

Customer Complaint Resolution Time
How quickly we investigate, resolve, and close out customer complaints to their satisfaction.
Target · Achieve an average resolution time of less than 7 working days for critical complaints and 15 working days for all others.

A critical complaint received on 1st April should be fully resolved and closed by 10th April at the latest. If it's not, we'll want to know why.

Customer Audit Performance
The scores and findings from audits conducted by our major customers on our quality systems and products.
Target · Maintain an average customer audit score of >90% with zero critical findings for our top 10 accounts.

If a major customer gives us an 88% score with one critical finding, that's a red flag you'll need to address immediately with a robust CAPA plan.

Regulatory Compliance & Fines
Our track record with regulatory bodies, including any non-compliance issues or penalties.
Target · Zero major regulatory non-compliance findings and zero fines or penalties related to product quality or safety.

Avoiding a £500,000 fine from the HSE for a product safety breach is a huge win. Conversely, any fine, no matter how small, is a failure in this area.

Customer Trust & Partnership
How much our key customers see us as a trusted partner rather than just a supplier, especially when quality issues arise. Are they calling you proactively, or are you chasing them?
  • Key customers invite you to their strategic planning sessions. They openly share feedback, positive and negative, knowing you'll act on it. You're seen as a problem-solver, not just a problem-reporter. You'll see this in direct feedback from account managers and in your own interactions.
Proactive Regulatory Engagement
How effectively you anticipate and respond to changes in the regulatory landscape, shaping our approach rather than just reacting.
  • You're presenting to the executive team on upcoming regulatory changes before they hit. We're part of industry working groups. We're not surprised by new rules
  • we've planned for them. You'll have a clear roadmap for future compliance.
Team Development & Retention
The growth and engagement of your direct team. Are they developing, staying with us, and feeling supported?
  • Your team members are getting promoted, taking on more responsibility, and actively contributing to strategic initiatives. Retention rates within your team are above the company average. You'll see positive feedback in skip-level meetings and annual performance reviews.
Cross-functional Influence
Your ability to influence other departments (Sales, Operations, R&D) to adopt quality-first behaviours and support quality initiatives without direct authority.
  • Other department heads proactively seek your input on new projects or process changes. Quality considerations are baked into project plans from the start, not bolted on at the end. You'll see this in project charters and meeting agendas.

7Would you like it

Both sides. What people enjoy, and what grinds them down.

What people enjoy
Solving Complex, High-Stakes Problems

You'll thrive on dissecting a major customer quality issue, piecing together information from multiple sources, and designing a bulletproof resolution. The bigger the puzzle, the more engaged you'll be.

Leading the investigation into a widespread product issue that affects our top three customers, requiring a global CAPA and direct communication with regulatory bodies.

Protecting & Growing the Business

You'll feel a deep sense of satisfaction knowing your work directly prevents financial losses, safeguards our brand, and helps secure future business. You're a guardian of our reputation and bottom line.

Successfully navigating a complex regulatory audit that could have resulted in a significant fine, or implementing a quality improvement that directly leads to a major customer contract renewal.

Building High-Performing Teams & Systems

You're energised by coaching your managers, seeing your team members develop, and designing robust quality systems that actually work. You love creating order out of chaos.

Mentoring a Quality Manager who then successfully leads a critical cross-functional improvement project, or overhauling our customer complaint process to be 50% more efficient and effective.

What frustrates people
  • Operations treating Quality as the 'business prevention department' instead of a partner.
  • Fighting for budget for new testing equipment or training, as it's often seen as a pure cost until a major failure.
  • The political fallout from issuing a major non-conformance against a powerful department head's area.
  • Chasing down people for overdue CAPA evidence, feeling more like an administrator than a leader.
  • Being blamed for a quality escape when you've flagged the risk for months.
  • Witnessing 'pencil-whipping' of checklists – people just ticking boxes without embracing the intent.
  • Explaining to Sales why you can't approve a shipment of a borderline product, even with a major customer deadline.
What this role does not give you
  • A quiet, predictable routine with minimal conflict – expect plenty of both.
  • A role where you're always the most popular person in the room – sometimes you'll be the bearer of bad news.
  • Complete autonomy without needing to justify investment or decisions – you'll always be building a case.
  • A place where every single quality issue has a straightforward, immediate fix – many are complex and systemic.

8Who you work with

Your work directly protects our brand reputation, minimises warranty costs, and ensures we stay on the right side of the law. You'll play a huge part in retaining our biggest customers and opening doors to new business by demonstrating our commitment to quality. Frankly, you're a shield for the company against significant financial and reputational damage, and a key driver of customer loyalty.

Inside the business
  • Sales Leadership – especially for key account quality reviews
  • Operations Directors – for production quality and process control
  • Product Development & Engineering – for new product quality and design changes
  • Legal & Regulatory Affairs – for compliance interpretation and defence
  • Other Quality Directors (e.g., Supplier Quality, Internal Quality) – for end-to-end quality alignment
  • Executive Leadership Team – for board-level reporting and strategic alignment
Outside the business
  • Major Customers (e.g., Head of Quality at our largest clients)
  • Regulatory Bodies (e.g., MHRA, HSE, FDA, EMA)
  • External Certification Bodies (e.g., ISO auditors)
  • Industry Associations & Standards Bodies

9What you need before you start

Not a wish list. The things you would be expected to already have.

  • Proven track record of leading large-scale quality improvement initiatives that delivered measurable business impact.
  • Extensive experience (16+ years) in a senior quality leadership role within a relevant industry, demonstrating increasing levels of responsibility.
  • Demonstrated ability to manage and develop high-performing teams, including managers.
  • Experience successfully navigating complex regulatory audits and directly engaging with regulatory bodies.
  • Strong financial acumen, including experience managing budgets (£2M+ P&L) and building business cases for quality investments.
  • A deep, practical understanding of advanced statistical methods and their application to quality control and improvement.
  • Experience managing customer relationships at an executive level, particularly during quality crises.

The ten Future Fluencies

Zavmo analysis

The credential is what you can do today. These are what keep you valuable.

A qualification proves you can do the job as it's defined today. These ten are what decide whether you're still the obvious person for it in five years. They're the capabilities employers are now writing into senior roles faster than people are learning them. Zavmo weaves them through whatever you study, so you come out with both: the credential and the fluency.

The highlighted ones are the Fluencies your role leans on hardest, from how Director of Customer Quality is actually changing.

Working with AI on the job

Working with AI

Where AI is starting to help

Let's be real, a Director of Customer Quality has a lot on their plate. The good news is, AI isn't here to replace you; it's here to give you back your time. Imagine cutting down on the tedious, repetitive tasks that eat into your day, freeing you up to focus on the big strategic decisions, building customer relationships, and leading your team.

We're investing heavily in AI tools to support our Compliance, Quality, Health, and Safety teams. For a Director, this means less time sifting through data, drafting initial reports, or manually tracking regulatory changes. Instead, you'll be using AI as your personal research assistant, data analyst, and first-draft generator, allowing you to operate at a higher, more strategic level.

Automated NCR/CAPA Triage

AI can analyse incoming non-conformance reports (NCRs) and CAPAs, categorising them by risk level and area using historical data. It can even suggest the most likely root cause category, automatically assigning it to the right investigation team. This means less manual review for your managers and faster problem resolution.

Predictive Quality Analytics

Imagine AI models sifting through real-time sensor data from production lines, supplier delivery records, and environmental controls. It can flag statistical anomalies that predict a quality failure before it results in a non-conforming product reaching a customer. This shifts your team from reactive firefighting to proactive prevention.

Regulatory Intelligence Synthesis

An AI agent can scan global regulatory databases (like FDA, HSE, EMA) and news feeds, summarising changes relevant to our specific products and operational footprint into a concise weekly brief. No more sifting through hundreds of pages of legal text – you get the executive summary, fast.

Drafting Audit Reports & Responses

AI can assist in generating initial drafts of internal and external audit reports. It can structure findings, reference specific clauses from standards (e.g., ISO 9001:2015), and even suggest corrective action language based on past successful CAPAs. This speeds up your team's reporting and improves consistency.
